How to Use the 80/20 Principle to Focus on What Actually Matters

مبدأ باريتو

The 80/20 principle says that roughly 20 percent of your effort usually produces 80 percent of your results. The practical question isn’t whether that ratio is mathematically exact, it’s where that 20 percent sits inside your own work.

Key Takeaways

  • The 80/20 principle is a starting question, not a precise formula to calculate.
  • Spreading effort evenly across every activity usually produces worse results than concentrating on a few.
  • The clearest signal is which few activities you could keep, cutting everything else, and still reach most of what you wanted.
  • Existing, well-connected partners often produce more than building new relationships from scratch.
  • The real exercise is an honest question about your own work, not a spreadsheet calculation.

Why This Is Harder Than It Looks

In a regional social entrepreneurship program I coordinated, the goal was clear: reach 400 young people with very limited resources. If we had spread our effort evenly across every activity, we wouldn’t have reached half that goal. What worked was focusing on a small number of partners who already had a wide network, instead of trying to build a new network from scratch with every organization.

The practical step isn’t calculating the ratio precisely. It’s asking yourself honestly: which few activities, if you stopped everything else and kept only those, would still get you most of what you want? That answer is the real starting point for Continuity, one of the five elements of The Method.

The Steps

Step 1: List every activity currently consuming your time or effort. You can’t find the 20 percent without seeing the full 100 first.

Step 2: Ask which few activities you’d keep if you had to cut everything else. This question surfaces the real drivers faster than ranking every item by importance.

Step 3: Redirect effort away from the activities that remain even after this honest cut. Effort spent evenly across everything guarantees the highest-leverage activities get diluted attention.

Step 4: Revisit the list periodically, because the 20 percent shifts as circumstances change. A partner or activity that mattered most last quarter may not be the same one today.

A Worked Example

The partners who already had a wide, established network reached far more young people with the same hours of effort than building a new relationship with each new organization would have. That single shift in where effort went was closer to reaching the goal than any additional activity would have been.

Closing

Next time your effort feels spread too thin, don’t ask what else to add. Ask which small number of activities, if you kept only those, would still get you most of what you want.

FAQ

Does the ratio have to be exactly 80/20?
No. The number is a starting frame, not a strict target. What matters is the habit of looking for concentrated leverage instead of spreading effort evenly.

What if I can’t tell which activities matter most yet?
Track outcomes for a few weeks before cutting anything. The pattern usually becomes visible faster than expected once you’re looking for it.

Does this mean ignoring the other 80 percent entirely?
No. It means giving it proportionally less attention, not zero attention, once the higher-leverage activities are identified.
