How to Handle Negative Feedback at Work

Self Improvement

The standard advice for negative feedback is “don’t take it personally,” which is close to useless, because feedback about your work and feedback that lands on you personally often arrive in the exact same sentence. The useful move isn’t detaching from the feedback. It’s separating the two things it’s actually carrying, because only one of them is something you can act on.

Key Takeaways

  • “Don’t take it personally” is close to useless because feedback about your work and feedback that lands on you personally often arrive in the same sentence.
  • Most critical feedback carries two layers: a usable signal about the work, and a second layer that’s really about tone or delivery.
  • Ask one question of any piece of feedback: what specifically would I change in the work because of this.
  • A concrete answer, an example, a section, a decision, is the real signal worth acting on.
  • A vague answer like “it just doesn’t feel right” is usually the other layer, and it can be set down without needing to resolve it.

Two different signals hiding in one comment

Most critical feedback contains a signal about the work, this section is unclear, this approach missed the brief, and a second layer that’s really about tone, delivery, or the other person’s own frustration in the moment. The first layer is usable. It points at something specific you can change. The second layer isn’t about your work at all, and trying to fix it produces nothing, because there’s nothing concrete to fix.

How I sort this in practice

Early in my career, receiving criticism on a piece of work, I’d absorb the entire comment as a verdict on my competence, tone included. It took time to learn to ask one question of any piece of feedback: what specifically would I change in the work because of this. If the answer is concrete, an example, a section, a decision, that’s the real signal, and I act on it. If the answer is vague, “it just doesn’t feel right,” that’s usually the other layer, and I let it pass without trying to resolve it, because it isn’t actually about the work.

Set the rest down without needing to resolve it

You don’t have to explain away, defend against, or emotionally process every piece of feedback that comes your way. You only have to extract the part that’s actually about the work and leave the rest where it is. This is what Mastery in the Method actually looks like in practice: not a thicker skin, but a sharper filter, one that lets real correction through and lets the noise pass without needing your energy.
