To choose an impact metric you can track, separate it from activity and output counts first, then anchor it to a real change in the people or system you’re working with, one you can compare before and after. Most teams skip that separation. That is where the metric stops meaning anything.<\/p>\n

At the Miller Center for Social Entrepreneurship, I watched programs report workshop attendance and training completions as if they were proof of impact. They aren’t. They’re activity and output.<\/p>\n

Why this is harder than it looks<\/h2>\n

The distinction sounds obvious once stated. In practice, almost every dashboard I’ve reviewed blurs it.<\/p>\n

An impact metric is a measure of the change produced in someone or something because of an action, not a measure of what you did.<\/em><\/p>\n

The distinction that changes how you see it<\/h2>\n

Three layers are easy to confuse. Activity is what you did, workshops run, sessions delivered. Output is what that activity directly produced, people trained, materials distributed. Impact is what changed for those people afterward, employment six months later, income change, behavior that held.<\/p>\n

Only the third one tells you whether the work mattered. The first two tell you it happened.<\/p>\n

How to choose yours<\/h2>\n

Label what you’re already tracking<\/h3>\n

Write down what you’re currently tracking, and mark each item activity, output, or impact.<\/p>\n

Check it describes a change in the beneficiary<\/h3>\n

For anything labeled impact, check that it describes a change in the beneficiary, not effort on your side.<\/p>\n

Make sure it can be compared over time<\/h3>\n

If you can’t state a before and an after, it isn’t measurable yet.<\/p>\n

Test it against flattery<\/h3>\n

If the number only ever looks good, it isn’t telling you anything.<\/p>\n

Keep it to one or two per objective<\/h3>\n

More than that and no one uses any of them.<\/p>\n

A concrete example<\/h2>\n

An employment program can count workshops delivered (activity), participants trained (output), or people still employed six months later (impact). The first two show effort. Only the third shows whether the program worked.<\/p>\n

What’s the difference between a KPI and an impact metric?<\/h3>\n

A KPI can track anything, activity, output, or impact. An impact metric specifically measures change in the beneficiary. Every impact metric can be a KPI. Not every KPI is an impact metric.<\/p>\n

How many impact metrics should I track?<\/h3>\n

One or two per objective. Tracking more creates the illusion of rigor without adding clarity, and in practice, most get ignored.<\/p>\n

Can an impact metric be qualitative?<\/h3>\n
